Deliverable: Assessment report with top 5 priorities and 90\-day roadmap
Months 2\-3: Install Accountability Systems
- Launch weekly metrics review with founder (Mondays, 30 min)

Months 4\-6: Build for Scale
- Refine the case intake and qualification process
- Improve settlement velocity (identify delays, create playbooks)
- Hire and onboard at least 1 new team member

- Prepare for full\-time ops hire (could be you or someone else)
Deliverable: Firm operating with clear metrics, documented processes, founder spending \<30% time on case work
Months 7\-9: Transition
- Either convert to a full\-time Director of Operations OR
- Hire and train your replacement (full\-time Director of Ops)
- Hand off all systems and processes
- Exit with firm operating independently
